AliExpress reality (your instinct is half right)

Closed kits — vendor-only Windows app, fixed RGB shows, no host API → useless for us. Don’t buy.
Open QMK / VIA / Vial kits — their app is irrelevant. You throw it away and flash your firmware (RAW HID / serial). Hardware is just PCB + switches + LEDs.
Selling their kit as MegaPad — limited look, no brand control, thin margins at $29. That’s why mass product later = OEM / custom shell, not “resell Ali listing.”
Full custom PCB + case day one — slow, NRE cash, wrong before demand. Sequence: demand → protocol → OEM quote / custom spin.
